Best Practices for Organization & Governance in 2023

Editorial

I am a big fan of the RASCI Methodology. Had used this methodology for the first time for a large gas company many years ago. This first brush with RASCIs was a rocky one, though. Blame it on a poor attempt to translate the methodology.

Indeed ‘A’, usually standing for Accountable,  became “acteur” (stakeholder), and ‘R’ usually standing for Responsible became “Responsible” (accountable). So for those that know the methodology, the A just became the R and the R the A … you can imagine the surprise of the other European teams when we shared our results. For the others, go straight to the article included in this edition.

Designing organizations is much more complex than simply crafting an organization chart. You need to make sure that the organization system is working properly considering, at the same time, the structure, the processes, the culture, and the people. All this without jeopardizing the dynamics in the existing set-up by creating unnecessary anxiety.

In this issue of This Week in Consulting, we explore good practices to make the matrix work, how to change behaviors, how to define and embed values, how to avoid losing momentum during a reorganization and how organization design can make or break a deal.

Enjoy the read. Feel free to comment. Would love to hear your views.

Following the conclusion of an M&A deal, companies need to undergo an organization design process as a part of their post-merger integration (PMI).  When organization design is done poorly, the two businesses remain misaligned, destroying value. Conversely, when it’s done right, leadership teams can capture the full projected value from a deal and set up the new entity for long-term success. This insightful piece from BCG offers five imperatives that companies can follow to capture the full projected value from an M&A  deal.

Thought Leadership

Your company must be proud of its core values and leaves no stone unturned when it comes to displaying them. But are your employees living those values? Do they work in a way that supports these values? If not, your company has failed to build an emotional connection with your employees. And unlived values are a sure formula for failure in the war to attract and retain top talent. What are the three things you need to do to embed values into your company culture?

The success of designing a great organization process, or system ultimately rests with its people but it’s up to leadership to create an environment in which employees embrace and adopt new behaviors. Inspiring people to change is an essential leadership skill. Leaders can take their cues from behavioral science to create a change-embracing environment through nudges, feedback loops, and reinforcement.

The organization design process is one of the most emotional ones and often leads to the so-called “Organization Design Energy Gap”, which is a sum total of several emotions — uncertainty, fear, confusion, and skepticism. It most commonly arises in the early phase of an org design initiative. When handled by senior leaders with intention and authenticity, it accelerates the organization’s design process. Failure to do so can turn organization design initiatives into an unproductive process. Read this article know how to how to anticipate the Energy Gap and how to address it.

RASCIs is a way to visualize and organize cross-team collaboration. It is a chart that helps teams collaborate by specifying who is responsible for which tasks. RASCIs are extremely useful especially when the division of responsibilities and tasks gets tricky. This article covers the basics of this management technique.
